Thanks Kim. I think the lack of a gland nut is making a real difference: if I put a drop of oil on the piston rods near the cylinders there's a sudden increase in speed, presumably as the oil is forming a seal. Ho hum, I live and learn! On to the next project, starting in the next day or so.
